2025 Roster Turnover: Realistic Expectations & Replacement Options

We all know the team is going to look dramatically different next year as we pay Brock Purdy. But frankly, I think we would see a lot of change regardless. A lot of core guys we got 5-7 years ago are near the back half or back third of their career by now. I think it's too early to say some guys are for sure declining, but it's certainly fair to say that some players salaries just don't match the production anymore.

With that said, let's take a look at every upcoming 2025 free agent, as well as cut/trade candidates for those with ballooning contracts we can't or shouldn't retain.

2025 FREE AGENTS
QB Brandon Allen
QB Josh Dobbs
OL Jaylen Moore
OL Jon Feliciano
OL Aaron Banks
OL Ben Bartch
RB Elijah Mitchell
RB Patrick Taylor
RB Jordan Mason (RFA)
CB Chavarius Ward
CB Demo Lenoir
CB Rock Ya-sin
CB Ambry Thomas
CB Isaac Yiadom
DT Kevin Givens
DE Sam Okuayinonu (ERFA)
LB Dre Greenlaw
LB Demetrius Flannigan Fowles
LB DevonDre Campbell
LB Jalen Graham (ERFA)
LB Curtis Robinson (ERFA)
TE Eric Saubert
TE Jake Tonges (ERFA)
WR Chris Conley
S Talanoa Hufanga

Expectations: We will easily re-sign all our RFA/ERFAs (Note: If/when Evan Anderson is promoted, he would be an ERFA too.) -- After that, Greenlaw and Lenoir are musts. I advise we don't mess around there. Banks is replaceable, and they might just draft someone to compete with Burford. Either way, I think if he demands too much, we'll let Banks walk. Moore probably comes back as a swing tackle still. Givens has been solid for so long, I expect he finally gets a payday in free agency, but not from us. Zero chance we can afford CB Ward, but Yiadom might get another chance to compete. I think if the price is right, Hufanga comes back to compete. Mustapha looks promising, but Brown looks terrible. Communication is meaningless if you can't cover or tackle. We should keep one of our backup QB, but the rest from this list above will probably be too old, too injured, or just not good enough to retain.

2025 TRADE/CUT CANDIDATES
DT Javon Hargrave - when looking at contracts, this is the most obvious one. While he was productive for us last year, next year he will not only be coming off a season ending injury, his cap number EXPLODES from 9.2 million to a whopping 28.1 MILLION! Hargrave's struggles against the run alone make him not worth that. Collins is as good or better in both phases and yet cheaper. We would save $20.7 million if we designate Javon as a June 1 cut. That's a no brainer to me. Develop NT Evan Anderson, and restock our DT depth in the draft and/or supplement with role-specific, budget signings here.

WR Deebo Samuel - His cap number will be around $16 million, and we save a little over $5 million by trading or cutting him (and again would have to designate as post June 1). I lean towards us trying to deal him, because we'd still be on the hook for 10.7m, and my understanding is that he wouldn't cost much to a team trading for him, so draft resources obtained, IMO, probably offsets the lack of huge savings. $5m + draft capital is worth it.

2025 Projected Off-season Depth Chart After Vacancies:
QB Brock Purdy, Brandon Allen, Tanner Mordecai
RB Christian McCaffrey, Jordan Mason, Ke'Shawn Vaughn, Isaac Guerendo
FB Kyle Juszczyk
TE George Kittle, Eric Saubert, Brayden Willis, Jake Tonges, Mason Pline
WR Brandon Aiyuk, Jauan Jennings, Jacob Cowing, Ricky Pearsall, Terrace Marshall, Ronnie Bell, Terique Owens
OT Trent Williams, Colton McKivitz, Jaylon Moore, Isaac Alarcon
IOL Dominick Puni, Spencer Burford, Jake Brendel, Drake Nugent, Nick Zakelj

DE Nick Bosa, Leonard Floyd, Sam Okuayinonu, Robert Beal, Yetur Gross-Matos
DT Maliek Collins, Evan Anderson, Jordan Elliott, Kalia Davis, TY McGill
LB Fred Warner, Dre Greenlaw, Dee Winters, Jalen Graham, Curtis Robinson, Tatum Bethune, Deshaun White
CB Demo Lenoir, Renardo Green, Darrell Luter, Isaac Yiadom
S Ji'Ayir Brown, Malik Mustapha, Talanoa Hufanga, Jaylen Mahoney

Summary of Needs:
IOL, OT, IDL, CB, LB, and S need fresh faces and/or better depth. RB and TE could use someone in development too. As it stands right now, we will still have a lot of holes to address and we're gonna have to get lucky again with some UDFA contributors at certain spots. S, TE, and RB are generally easy for getting budget free agents. Sometimes IDL, too, but I'd prefer to look to the draft for our next great IOL, OT, DT, LB, and CB. We've already surrounded Brock with weapons, it's time to protect him as best as possible and shore up our defensive weaknesses. Even after paying him, we should be more than capable of fielding a juggernaut team as long as we draft well enough.

Agreed Demo and Greenlaw are absolute musts. Throw a healthy tender in Mason. And the rest gets filled with affordable FAs and draft picks. Oh and Purdy gets the bag

Totally agree. We better resign Lenoir ! need to address Oline (RT,C and LG) and add a ER and DT. A lot of holes to fill hopefully Purdy gives us a nice discount.

Hopefully greenlaw returns to form team needs his nastiness.

Corner is going to be real interesting. If it's not Yiadom, someone else real cheap will be thrown in there to compete. I'd like to see what Luter can do on the outside. It's really frustrating watching guys like DJ Reed and Samuel Womack excel elsewhere, knowing they could've helped us but just never got a fair chance to prove themselves here.

I don't want that to be the case with Luter. I want to see him compete outside with whoever we bring in while letting Green take over the slot and go thru the development path Lenoir took.

Agree. We need to upgrade along the OL, run stuffer IDL and true free safety. I dont how much Shanny will invest in these areas. He likes players with that touch balls the most often.

One reason we might not need a safety if we bring back Hufanga is, I think Mustapha could potentially unseat Brown. He's got far superior speed (4.52 with a 41.5" vertical) and range and to me, showcased WAY better coverage ability in college when dropping into the slot, as opposed to Brown. Imagine him and Hufanga flying around. We'd have two enforcers back there.

Good post and agree. I don't think we'll get rid of Samuel, but Hargrave is a no brainer. I think Greenlaw will look to get LB #1 money, and we won't be able to afford it.

A lot also depends on who's our DC next week. Floyd and Matos offer cap savings as a June 1st cut, so we could see a seismic reset depending on DC and scheme decisions.

I think 2026 offseason is when Lynch will push Kyle to do a soft reset on the offensive side. Purdy + CMC + Samuel + Aiyuk + Kittle + Williams will likely account for more than 2/3 of the salaries. 4 are "aging" vet status relative to their age and position, which is not good for cap health.
I'm too sad to post about this right now. But a lot of what you said OTC I agree with.

I will say I think our draft needs to be very heavy trenches based. Safety, LB and TE are also high on the list. STOP DRAFTING RB EARLY!!!!

Absolutely agree. It will be completely unnecessary next year. We will already have CMC, Mason, and Guerendo. UDFA or vet minimum are fine. I do not want anything other than that because we have huge needs elsewhere.

If I can chime in for a bit, Deebo IMO won't be anywhere else next year, you can't do a post June 1 trade designation, so anything we get for Deebo post June 1 would be 2026 picks, plus looking at his deal, they'd only save $650K by trading him post June 1, if they want to save more, they'd have to do a post June 1 cut designation, but again I don't see that happening, but that's me.

Also Brayden Willis will be a ERFA, unless he signed a multi-year deal, I go over this today when roster moves are announced later after 4pm est/1pm pst, about next years cap, this years cap, etc....
I might regret saying this but I think its best to have a healthy mix of hungry and paid, right now we are mostly paid and lots of the paid people can't stay healthy. That's a topic for another post though. I am not so doom and gloom about 2025 going forward. We have young talent at lots of important spots.
Ward is the only guy I see on there that we could really use. But he will probably be too expensive in free agency. Hufanga and Greenlaw are coming off injuries and are probably gone. Lenoir is good but I don't think he is as good as Ward. But he is younger. So make a choice there. Ward is bigger, longer and probably a little faster. He's more of a #1 CB. Lenoir is a #2 that will want to be paid like a #1.

Thanks for the feedback, so I wasn't properly understanding the way that worked. Agreed then, I still think we could deal Deebo next year, but it would depend on how Pearsall and Cowing have progressed. If well, then I could see a preseason trade or pre trade deadline move. Either way, him being here even further establishes we don't need any more weapons, we need to build the trenches on O.

I do worry that even coming off injury, Greenlaw might price himself out. That would be extremely hard to replace. We've paid both Willis and Bowman before though haven't we? Would hope that cutting Hargrave and letting Banks and Ward walk would hopefully be enough to keep Dre and Lenoir.

I think people are overly critical on Hufanga TBH. I get it, sometimes he overshoots things, but he is still a playmaker and only 25 years old. Let him recover and hopefully we can get him back on a team friendly deal that gives us an out if things don't work out.
